PERFORMANCE MARKETING & PPC FOR BENGALURU BRANDS

BENGALURU FOUNDERS COUNT CAC. So do we.

I’m Akshit. My team runs Google, Meta, YouTube and LinkedIn ads for Bengaluru startups, SaaS companies and D2C brands, judged on what a customer really costs you, measured from your own store or CRM. No guaranteed ROAS, and the accounts stay in your name.

BENGALURU, LIVEQUICK COMMERCE
Bengaluru has 735 dark stores, the most of any city in CLSA’s count of India’s top ten.

THE BOARD DECK doesn’t lie for long.

Bengaluru founders tend to know their numbers. CAC, payback, contribution margin, cohort retention. When they call me about paid media, the problem is rarely that they don’t understand ads. It’s that the numbers in Ads Manager and the numbers in the board deck have stopped agreeing.

In more than a decade of running paid media, I’ve seen the same causes again and again. Platform ROAS counts sales that would have happened anyway. Cash on delivery returns come back weeks later. Discounted orders get counted at full price. A SaaS trial gets reported as a conversion even if it never pays. Each one looks small. Together they make a channel look profitable when it isn’t.

So we start from your truth, not the platform’s. One number agreed up front, usually blended CAC, payback or return on spend after returns. Tracking fixed before any new spend. Accounts in your name, spend on your card. And every week, budget moved to where buyers are deciding.

The strongest result I have makes the point. An ecommerce brand we work with runs Meta at 36x the industry norm. That didn’t happen on day one. Years of SEO built a warm audience the ads could find again and again. Paid media compounds when the rest of the funnel is doing its job.

We’re based in Gurgaon and work with Bengaluru brands by appointment, mostly on video. Request an appointment and we’ll open your ad accounts together on a shared screen.

THE BENGALURU AD MARKET, as I see it.

BENGALURU, INDIA

A lot of India’s consumer and software brands are built in Bengaluru, and many test their growth there first. These are the realities I plan around.

01

Quick commerce is a media channel now

Blinkit, Instamart and Zepto were expected to earn about ₹49B in ad revenue in 2026, up from ₹30B the year before, per Datum Intelligence. Deloitte’s view is that brands moved campaigns there because results are easy to attribute. The shelf inside the app is paid placement.

02

Bengaluru is the densest quick commerce city

CLSA counted 735 dark stores in Bengaluru, more than any other Indian city in its study. If you sell snacks, beauty, personal care or groceries, some of your local demand is won or lost inside those apps, not on your website. Your plan should account for that.

03

Funding rounds set the pace, and the pressure

Bengaluru-headquartered startups have raised about $79B in VC funding since 2010, and the median seed round there is around $810K. Fresh money arrives with growth targets, and ads are the fastest lever to pull. That’s exactly when tracking shortcuts get expensive.

04

Ads in a city of 107 languages

The 2011 census counted 107 languages in Bengaluru, and about 45% of people gave Kannada as their mother tongue. English creative reaches most urban buyers, but Kannada creative is worth testing for local and Karnataka-wide audiences. Machine translation isn’t a test.

  1. 01

One number your board would accept

Blended CAC, payback period, or return on spend after returns and discounts. Chosen with you, measured from your store or CRM, reported every week.

  2. 02

    Tracking that matches your books

Pixel, Conversions API, offline conversions and consent, set up so Google and Meta learn from paying customers, not from trials or cancelled orders.

  3. 03

    Search, social and B2B together

Google Search and Performance Max, Meta, YouTube, and LinkedIn for SaaS and B2B, with budget moved weekly to where buyers decide.

  4. 04

A plan that sees the whole shelf

If you sell on Blinkit, Instamart or Zepto too, we read your Google and Meta results against total sales, so no channel takes credit for another’s orders.

  5. 05

    Creative tested every week

A hypothesis, a budget and a verdict date for every test, in English and, where it earns its place, Kannada.

WHAT BENGALURU FOUNDERS ask me.

REAL QUESTIONS, ANSWERED PROPERLY

Which is the best performance marketing agency in Bangalore?

The one that agrees a number you trust before it spends a rupee, puts the accounts in your name, and can explain last week’s decisions in plain language. A list of agencies won’t tell you which one that is.

Bengaluru has no shortage of agencies, growth consultants and former startup operators selling performance work, and many founders have tried two or three. The usual complaint isn’t effort. It’s that the agency optimised for whatever looked good in the dashboard while CAC in the finance sheet kept rising.

So test them on your numbers. Ask how they’ll measure success: platform ROAS, or revenue from your store after returns and discounts? Ask how they’ll handle cash on delivery, trials that never convert, or leads your sales team rejects. Ask who manages your account each week, and talk to that person. Ask for a result in a business like yours, with a timeframe and a baseline. And ask what happens to the accounts, pixel and data if you leave.

Good answers are specific and a little cautious. Weak answers promise a ROAS figure before anyone has looked at your tracking.

My rule: hire the team whose weekly decisions you can follow, not the one with the boldest projection.

What should a D2C brand look for in a performance marketing agency?

Someone who manages to your contribution margin, not to platform ROAS. For a D2C brand the ad account is only half the picture. The other half is your price, your discounts, your returns and your repeat rate.

Here’s the problem I see most often with Indian D2C brands. The dashboard shows a healthy ROAS, but it counts orders at full price, ignores cash on delivery returns that arrive weeks later, and gives Meta credit for customers who would have bought anyway. Founders on Indian business forums describe exactly this: a reported ROAS of around 2, with a quarter of COD orders coming back. Scale that and you scale a loss.

So ask any agency how it would measure. The answer should involve your store data, returns, discount depth, and first orders against repeat customers. Ask how creative gets made and refreshed, because on Meta the creative does most of the targeting now. Ask how they’d run the account when stock runs low or a festive sale starts.

The strongest D2C results I’ve seen come from fixing the funnel and the ads together. For a founder-led brand we work with, rebuilding the tracking and funnel underneath took it from struggling to hold 1x ROAS in slow months to 6x in peak months.

My rule: if an agency never asks about your margins, it can’t protect them.

Should my brand advertise on Blinkit, Zepto and Instamart?

If your product sells on those apps and your buyers live in cities like Bengaluru, probably yes. But treat it as a test with its own maths, not a default line in the budget.

The money is clearly moving. Datum Intelligence expected quick commerce ad revenue to reach about ₹49B in 2026, up from ₹30B the year before, and Deloitte’s view in the same report is that brands moved there because results are easier to attribute. In Bengaluru the shelf is unusually dense. CLSA counted 735 dark stores in the city, the most of any in its study.

The catch is that easy attribution isn’t the same as honest attribution. A sponsored listing gets credit for orders from people already searching for your brand. Reported returns can use list prices rather than what customers paid after discounts. And spend inside the app can quietly take credit for demand your Google and Meta ads created.

So set it up carefully. Separate branded placements from category placements. Calculate return on net order value, not gross. Watch total sales across every channel, not each platform’s own report. Then decide where the next rupee goes.

My rule: on quick commerce, pay to win new customers in your category, and be sceptical of paying for the ones already looking for you.

How should a B2B SaaS company run Google and LinkedIn ads?

Run them to pipeline, not to sign-ups. Most SaaS ad accounts I review are optimising towards a form fill or a free trial, and the platforms get very good at finding people who fill forms and never pay.

The two channels do different jobs. Google Search catches people with the problem right now: competitor names, “alternative to”, “software for” and integration searches. LinkedIn reaches the people who sign the contract, by job title, company size and industry, but it costs more per click, so it works best with a clear offer and an audience you’ve thought hard about. Many Bengaluru SaaS companies sell to buyers in the US or Europe, which changes bids, time zones and creative again.

The fix is in the data. Connect your CRM, mark which leads became qualified opportunities and which closed, and send those outcomes back to Google and LinkedIn as offline conversions. Then let bidding learn from revenue, not from the top of the funnel. Expect learning to take longer than in ecommerce, because B2B volumes are smaller.

The failure I see is judging LinkedIn on cost per lead in the first month and switching it off before a single deal could have closed.

My rule: measure SaaS ads on qualified pipeline and payback, and give them one full sales cycle before you decide.

How much should a startup in Bangalore spend on performance marketing?

Enough to buy the conversions the platforms need to learn, on one or two channels, for long enough to read a result. For most early startups that means starting narrow, not spreading a small budget across five platforms.

On agency fees, published guides for Indian startups quote retainers from about ₹50K to ₹300K a month, or 10 to 20% of ad spend, and suggest three to six months before judging. Those are agency figures, so treat them as bands. Budget for 18% GST on Google’s invoices too. You can usually claim it back if your GSTIN is on the account.

The deeper question is when paid media pays back. Work out what a customer is worth to you over a sensible window, decide the CAC you can afford, and check whether your conversion volume can support learning. If it can’t yet, fix the product page, the offer or the onboarding first. Ads amplify a funnel. They don’t repair one.

The mistake I see after a funding round is scaling spend in the first month, before anyone trusts the tracking, to hit a growth number for the next investor update.

My rule: prove CAC on one channel with clean tracking, then scale. If your spend is still small, a strong freelancer may serve you better than any agency, including us.

How do we get better B2B leads in Bangalore, not just more?

Stop paying for form fills and start paying for leads your sales team accepts. The platforms deliver whatever you tell them counts as success, so define success as a qualified lead.

B2B lead generation gets noisy fast in a city full of vendors. Cheap lead forms attract students, job seekers, competitors and bots, and many founders watch cost per lead fall while their sales team complains about quality. Google suggests “b2b lead generation company in whitefield bangalore” as you type, so plenty of businesses are shopping for exactly this, and plenty of agencies are happy to sell volume.

Here’s what fixes it. Add friction that filters: a work email, a qualifying question about team size or budget, phone verification where it fits. Connect forms to your CRM and mark what happened to each lead. Send those outcomes back to Google, Meta and LinkedIn as offline conversions, so bidding learns what a good lead looks like. Judge every campaign on cost per qualified lead or cost per opportunity.

Sometimes the better answer is a different kind of conversation: a demo booking page, a phone call, or a WhatsApp chat with someone who can answer questions on the spot.

My rule: if sales and marketing count leads differently, fix the definition before you spend another rupee.

Should I pay an agency a percentage of ad spend or a fixed fee?

A fixed fee is usually cleaner, because a percentage of spend rewards the agency for spending more, not for spending well. That matters most during Bengaluru’s funding cycles, when a budget can double after a round.

Think about what happens under a percentage model when you raise. Your budget jumps, the agency’s fee jumps with it, and nobody on their side has a reason to argue that the extra spend is going nowhere. Even an agency guide that lists these fee models admits a percentage of spend rewards higher spend rather than efficiency.

A percentage can make sense at very small budgets or for very seasonal spend. Some founders ask for revenue share instead. It sounds fair, but it only works if the agency can see your real revenue, net of returns and refunds, and both sides agree what counts as ad-driven.

Whatever the model, keep the media bill separate. Ad accounts in your name, billed to your card, so the platform invoices you directly and you can see every rupee. The agency invoices its fee for clearly defined work.

That’s how we work: a fixed retainer agreed in writing after the audit, with spend on your own card.

My rule: if the fee rises every time the budget does, ask who is protecting your runway.

What should I expect from a Meta ads agency in Bangalore?

Expect creative and measurement, not targeting tricks. Meta’s Advantage+ campaigns now decide most of who sees your ad, so the levers left to you are the creative, the offer, the landing page and the signals you send back.

That changes what a good Meta agency does each week. It should produce and test several new concepts a month, not new colours of the same ad. It should check that the Conversions API sends purchases at the value you actually received. And it should read results from your store, because Meta’s own attribution credits itself generously.

Language is a real lever in Bengaluru. The 2011 census counted 107 languages in the city, and about 45% of people gave Kannada as their mother tongue. English creative reaches most urban buyers, but if you sell across Karnataka or to families, Kannada creative written by a native speaker is worth a test. Tamil or Telugu can be too, for some audiences. Machine-translated captions usually read as exactly that.

The proof that Meta still works sits in the funnel, not the ad. An ecommerce brand we work with runs Meta at 36x the industry norm, because years of SEO built a warm audience. It didn’t start there.

My rule: hire a Meta team for its creative process and its measurement, and judge it on store revenue.
