THE FIRST AD BUDGET is the riskiest one.

Kolkata has a lot of businesses that grew big without ever running an ad. The name travelled by word of mouth, through distributors, through the trade in Burrabazar. Then a younger family member takes charge of growth, starts spending on Meta and Google, and within a few months someone at the table asks whether any of it is working.

That question is fair, and the honest answer is usually uncomfortable. The tracking wasn’t set up, so the platform optimised for clicks. The leads looked cheap but were never buyers. The budget ran evenly all year while the real demand came in a few festive weeks. None of it is a talent problem. It’s a setup problem.

So that’s where we start. Before a rupee of new spend, we check what Google and Meta are actually learning from. We build the accounts in your name, on your card. We agree one number up front, usually cost per qualified lead or return on spend measured from your own sales, and we review it every week.

The clearest example I have is an ecommerce brand whose Performance Max returns run about 27x the industry norm. That didn’t happen on day one. Years of search work built a warm audience the platforms could find again and again. That’s performance marketing done honestly: a system that compounds.

We’re based in Gurgaon, at WeWork Forum in DLF Cyber City, and we don’t have a Kolkata office. We work with Kolkata brands by appointment, mostly on video. Request an appointment and we’ll open your ad account together on a shared screen.

THE KOLKATA AD MARKET, as I see it.

KOLKATA, INDIA

Kolkata’s ad calendar, its buyers and its rules don’t look like Delhi’s. These are the realities I plan a budget around.

01

Durga Puja is the year’s biggest moment

A British Council study for the West Bengal government valued the creative economy around Durga Puja at 2.58% of the state’s GDP, for a festival that lasts about a week. If you sell to Bengal, your budget has to bend around Puja, not just Diwali, and the creative has to be ready weeks before.

02

A lot of buyers here are trade buyers

Business Standard describes Burrabazar as one of Asia’s largest wholesale markets, with 25 submarkets supplying much of east India. So your tracking has to count calls and WhatsApp chats as well as forms, and repeat orders as well as first ones.

03

Your ad map is bigger than the city

IBEF calls West Bengal a traditional market for eastern India, the Northeast, Nepal and Bhutan. Many Kolkata brands sell across Bihar, Odisha, Assam and beyond, so location targeting, delivery areas and language need planning state by state, not as one Kolkata radius.

Property ads carry a registration rule

Google suggests “real estate lead generation kolkata” as you type, and the category is busy. West Bengal RERA has ordered builders to show the registration number and website address clearly in project advertisements, under Section 11(2) of the RERA Act. Build it into every ad and landing page.

WHAT KOLKATA FOUNDERS ask me.

REAL QUESTIONS, ANSWERED PROPERLY

Which is the best digital marketing agency in Kolkata?

The one that agrees a measurable number with you before it starts, puts the ad accounts in your name, and explains last month’s decisions in plain language. A top ten list won’t tell you that.

Google suggests “best digital marketing agency kolkata” and “top digital marketing agency kolkata” as you type, so most people start with a list. The worry behind the search is real. There are a lot of agencies, many with confident claims, and plenty of Kolkata business owners have a story about a year of fees and not much to show for it.

So judge on evidence. Ask to see a result for a business like yours, with the timeframe and how it was measured. Ask who will manage your account each week, and speak to them. Ask how they connect ad results to your CRM, your store or your sales register. Ask how they plan for Durga Puja. And ask what happens to the accounts if you leave.

Good answers are specific and slightly cautious. They talk about tracking, creative, testing and budget moves. Weak answers talk about guaranteed ROAS and how many leads they can get you.

My rule: choose the agency that explains its decisions, not the one that promises outcomes.

How much does performance marketing cost for a Kolkata business?

Think of it as three numbers: the agency’s fee, your ad spend, and 18% GST on that spend. Most first-time advertisers budget for only the first two.

Published Indian guides put agency retainers anywhere from about ₹20K to ₹200K or more a month, or 10 to 20% of ad spend. Those are agency claims, so treat them as bands. What sits inside the fee matters more. Is the tracking fixed? Is creative included? Who decides where budget moves each week, and why?

On GST, Google India invoices 18% on your ad spend. Put your GSTIN on the account and you can usually claim it back as input tax credit. Forget it, and a ₹100K plan is ₹18K short before the month begins.

The real fear behind this question, especially in businesses spending on ads for the first time, is paying a lot and seeing nothing measurable. That happens when the fee and the result aren’t tied to the same number.

For transparency, we scope every engagement after an audit and agree the retainer in writing. Your ad spend goes on your own card, never through us, so there’s no hidden markup.

My rule: never compare agency fees without comparing what each one will be measured on.

Should we run our ads in Bengali or English?

Test both, and let your own sales decide. In Kolkata the right answer often differs by product, by audience and by state, so a rule of thumb will cost you money.

Google suggests “google ads in bangla” as you type, which tells you how many businesses wonder about this. Here’s how I think about it. A shopper in Howrah scrolling Instagram may stop for a Bengali line faster than an English one. A procurement manager in Salt Lake Sector V probably searches in English. A distributor in Assam may use neither as a first language. One language rarely fits everyone you sell to.

So run the same offer in Bengali and English creative, split cleanly, with enough budget for each to learn. Judge them on qualified leads or sales, not clicks. On Google Search, look at the actual words in your search terms report, because that shows the language people really type.

The failure I see is machine-translated ad copy. It reads awkwardly, it can change the meaning of an offer, and native speakers notice at once. Write Bengali creative with someone who reads the language and knows your customers.

My rule: let the sales data pick the language, and never let a translation tool write the ad.

Real estate lead generation in Kolkata: why are so many of our leads junk?

Because cheap, frictionless forms attract bots, accidental taps and people who were never going to buy, and Meta optimises for whatever you tell it counts as success. If a form fill is success, it will find you more form fills, real or not.

Google suggests “real estate lead generation kolkata” and “digital marketing agency in kolkata for real estate”, and the category is crowded. Property advertisers across India report forms full of fake numbers, and the cost per lead looks great until the sales team starts calling.

Here’s how I fix it. Add friction that filters: a higher-intent form type, a qualifying question on budget or timeline, and phone verification. Connect leads to your CRM, mark which ones became site visits and bookings, and send those outcomes back to Meta through the Conversions API. Judge every campaign on cost per qualified lead.

There’s a compliance side in West Bengal too. WBRERA has ordered builders to show the registration number and website address clearly in project advertisements. Ads without it are a legal risk, and buyers trust them less.

Where forms stay polluted, move the conversation to WhatsApp or a call, where junk is harder to fake.

My rule: pay for the lead you want, not the lead that’s cheapest to get.

When should we start spending for Durga Puja?

Weeks before Mahalaya, not the week of Puja. By the time the pandals go up, every brand selling to Bengal is in the same auction, and you’ll pay more for the same attention.

The scale explains why. A British Council study for the West Bengal government valued the creative economy around Durga Puja at 2.58% of the state’s GDP, for a festival that lasts about a week.

Here’s how I’d plan it. Build and test the creative a month or more ahead, while costs are normal, so you know which ads work before you scale them. Grow remarketing audiences early, from people who visit your site or engage with your content. Raise budgets in steps as the festival nears, rather than in one jump. Then keep spend on after Dashami, because Diwali and the wedding season follow close behind.

The mistake I see is the opposite: no festive plan, then a large budget switched on at the peak with untested ads. The platform has no time to learn, and the money goes on the most expensive clicks of the year.

My rule: test before Puja, scale into it, and never launch untested creative at the peak.

Do click-to-WhatsApp ads work for Kolkata trade and wholesale businesses?

Often, yes. For businesses where a conversation closes the sale, a WhatsApp chat is harder to fake than a form and easier to follow up.

Google suggests “whatsapp marketing kolkata” and “whatsapp marketing agency in kolkata”, and it fits how trade works here. Business Standard describes Burrabazar as a market of 25 submarkets supplying much of east India.

Click-to-WhatsApp ads run on Facebook and Instagram and open a chat with your business instead of a form. Someone who taps through and types a question has shown more intent than someone who submitted a pre-filled form with one tap. Meta prices conversations a buyer starts differently from ones a business starts, so check the current rates before planning volumes.

The catch is speed and process. If nobody replies for three hours, the buyer has asked someone else. You need staffed hours or an automated first reply, a clear price and catalogue flow, and a way to tag chats by outcome so results flow back to Meta.

My rule: use WhatsApp when a conversation closes your sale and your team can reply within minutes.

We’ve never run ads before. What’s the minimum budget for Google Ads in India?

Google doesn’t set a meaningful minimum, but your results do. You need enough budget to collect enough conversions for the system to learn in a reasonable time.

This question comes up a lot with established businesses that grew on reputation and are now trying ads for the first time. The risk is that a small first budget, spread too thin, proves nothing, and the family decides digital doesn’t work.

Here’s how I think about it. Take your target cost per lead or per sale and ask how many conversions a month the campaign needs to learn and be judged fairly. Meta talks about roughly 50 optimisation events per ad set in a week to leave its learning phase, and Google’s automated bidding needs steady conversion data too. If your budget buys five leads a month, the algorithm is guessing.

So start narrow. One tight campaign on your highest-intent searches, in the areas you really deliver to, with tracking set up properly from day one. Expand only once it works.

If your monthly spend is small, an agency fee can eat most of the value. At that stage a good freelancer, or learning the basics yourself, is often the smarter move, and I’ll say so.

My rule: budget for enough conversions to learn from, not the lowest number the platform will accept.

Should I hire a Meta ads expert in Kolkata or an agency?

Hire for the stage you’re at. A strong freelancer is often right for one channel and a modest budget. An agency makes sense when tracking, creative, several platforms and weekly testing all need to work together.

Google suggests “meta ads expert in kolkata”, “facebook ads expert in kolkata” and “google ads expert kolkata”, so many businesses here start by looking for one person. That can work well. You get a direct line to whoever does the work, and lower costs. The risk is depth and continuity. One person can’t be expert in Meta, Google, tracking, creative and WhatsApp flows at once, and if they get busy before Puja, your season suffers.

An agency brings a team and cover when someone is away, but you can end up paying senior prices for junior work. Ask who exactly will run your account each week.

The questions matter more than the label. Will the accounts be in my name? How will we measure success, and from which data? What happens in the first 30 days? How will you protect me from fake leads and broken tracking?

If you spend on one platform with a small budget, start with a freelancer. Once a bad week costs real money across several platforms, a team pays for itself.

My rule: hire the person or team whose weekly decisions you can see, whatever the label.
